Setup and cube, not material and labour

Packaging is one of the few categories where the unit price is mostly a function of run length. Cutting dies, printing plates, make-ready and press setup are paid once and then divided by however many units come off the press, so the same box can quote at wildly different prices purely on quantity — and the crossover between print methods sits at a different volume for every job. Digital printing has almost no setup and a higher cost per unit; offset and flexo have real setup and a much lower cost per unit; which one is cheaper is a question about your quantity and your colour count, not about which is better.

The second driver is the specification of the substrate itself, and it is where most cost is silently created. Board grade, flute profile, liner, coating and caliper decide whether a box arrives intact through a parcel network and how it feels in a customer's hands, and they are also where an over-specified pack quietly doubles the price. A carton specified for a shelf and a carton specified to be thrown across a distribution centre are different products, and buying the second when you need the first is common.

Then the geometry. Packaging is largely empty space by the time it reaches you, and empty space is what freight charges for — so the dieline is a logistics decision as much as a design one. Flat-shipped and glued at destination, nested, or assembled and shipped as volume are three different landed costs for one design. This is why a cheap box from a distant supplier can be the expensive option once the container is filled with air; the arithmetic is the same one we set out in our note on landed cost.

Finally, colour. A brand colour reproduced on white-lined board, on kraft, on a coated label and on a matte pouch will not match without work, because the substrate is part of the colour. Approving a printed proof on the actual material is what stops a range looking like it came from four suppliers.

Quality, compliance and risk

The checks that apply here most often. What your product needs is decided per project.

Packaging quality is measured against a printed proof and a physical fit, and both have to exist before the press runs. Colour is the most common dispute in the category, and it is nearly always caused by approving colour on a screen or on the wrong substrate — the same ink film reads differently on coated board, on kraft and on film. A draw-down or printed proof on the production material, signed off as the standard, removes most of the argument in advance.

The second recurring failure is structural. A carton whose creases are slightly out of position will not fold cleanly on a packing line; a corrugated box specified a grade too light will fail in a parcel network rather than in a warehouse; a glue seam that holds on a sample can open under load in a hot container. Fit is checked with the real product inside, and protection is checked by dropping the packed unit rather than the empty box.

On compliance, packaging is where the regulatory picture differs most by application. Materials in contact with food have their own dedicated EU regime, with compliance documentation expected from the supplier and material-specific requirements; cosmetic and pharmaceutical contact are separate cases again. Beyond contact, EU packaging rules address recyclability and waste, and extended producer responsibility means fees are payable per market on what you place on it. FSC and similar forestry claims are voluntary certification schemes chosen by a supplier, not a legal condition. What applies to a specific pack depends on the product inside it and on where it is sold, and needs to be assessed for that pack.

Sourcing regions

Regions that often come into play for this category. Not a ranking and not a complete list.

  • China

    The broadest converting capability and the lowest tooling costs, and the default for rigid boxes and heavily finished presentation packaging, which is labour-intensive to assemble. Sea transit and the volume of a container of empty boxes are the constraints, so it favours larger, planned runs over urgent top-ups.

  • Poland and Central Europe

    Strong corrugated and folding-carton capacity with short road transit into Western Europe, which suits bulky, lower-value packaging where freight would eat the saving. Also the pragmatic route when reorder cycles are short and stock cannot be held.

  • The Netherlands and Germany

    Short runs, digital print and specification-heavy work — including food-contact applications where documentation matters more than unit price. Costs are the highest of these options and the lead times the shortest, often the right trade for a launch or a limited edition.

  • Turkey

    Competent carton, label and flexible packaging capacity at costs between Asia and Western Europe, with transit measured in days rather than weeks. A sensible middle for a growing programme with frequent reorders.

  • India

    Competitive on labour-intensive rigid and hand-assembled packaging and on printed paper goods. Substrate consistency and colour management are where specification and inspection have to be tighter, a management cost to plan for rather than a reason to avoid it.

Questions about this category

Why does our unit price drop so sharply at higher quantities?

Because dies, plates and press setup are paid once regardless of how many units you order. At low volumes those fixed costs dominate the unit price; at high volumes they almost disappear into it. That is also why digital printing can beat offset on a small run and lose badly on a large one.

What board grade should we use for an ecommerce mailer?

It depends on the weight and fragility of the product and on how many handovers the parcel goes through. Specifying by outcome — it must survive a parcel network with this weight inside — and then drop-testing the packed unit is more reliable than copying a grade from another brand's box.

Can you match our brand colour exactly across boxes, labels and pouches?

Not identically, because the substrate is part of the colour: the same ink reads differently on coated board, uncoated kraft and film. What is achievable is a set of approved proofs, one per substrate, agreed as the standard for each — which is how a range stays visually coherent without pretending the materials are the same.

Is it cheaper to ship boxes flat or assembled?

Flat is almost always cheaper to move, because freight charges for volume and an assembled box is mostly air. The exception is a pack that cannot be glued or folded at destination, or where local assembly labour would cost more than the freight saved.

Do we need special documentation if the packaging touches food?

Yes. Food-contact materials have their own dedicated EU regime, and the normal expectation is a declaration of compliance from the supplier covering the specific material and use. This is product-specific and needs proper assessment rather than a general assurance that a material is food-safe.

What is extended producer responsibility and does it apply to us?

EU member states operate producer-responsibility systems under which whoever places packaging on a national market registers and pays toward its collection and recycling. If you sell into a market it is normally your obligation, not your supplier's, and the pack design affects what you pay.

Can you use recycled or mono-material packaging without losing protection?

Often, but it is a trade rather than a swap. Recycled fibre and mono-material films behave differently on strength, barrier and printability, so the honest process is to specify the performance the pack must deliver, test the alternative against it, and accept a design change if that is what it takes.
